How it runs
Month 1 — Frame and measure
Map the decision, owners, constraints, and operating cadence. Audit the data and infrastructure, then establish a baseline for current performance.
Month 2 — Test and design
Run targeted tests, backtests, or a prototype. Compare options, design the target architecture and controls, and quantify the opportunity.
Month 3 — Validate and commit
Validate the system with the teams who will decide and operate it. Define governance, the build/buy path, a costed implementation plan, and the executive case.
